servo adjustment

I just did a major overhaul to my Lama IV last night. It included replacing both main gears and a fried aileron servo. The servo I used is from an EZ but fit perfectly. Unfortunately now I have no right aileron. It lays over on its left side and plays dead everytime I spool up. My swashplate looks like it is too far down the shaft as well. Everything looked and felt like it was right after the rebuild. Obviously not. Any thoughts?

Did you turn on the radio gear before you put on the arm to center it?
